In the first week, he prepared everything: spreadsheets, to-do lists, team plan. Then came the reality. Half of the team expected faster decisions, the other half more consultation. And in the leadership circle, he had the feeling that everyone was \u201eready\u201d but him. Kende realized in the evening that most of the day was not leadership, but worrying, explaining and rescuing.<\/p>\n\n\n\n<p>If <strong><a href=\"https:\/\/coachlab.hu\/en\/blog\/new-leaders-new-challenges-become-a-credible-leader\/\" data-type=\"post\" data-id=\"260382\">newly appointed leader<\/a><\/strong>, there's no shame in that, or in not having a routine in this area. The first 90 days are often like that: strong intentions, lots of good ideas, but lots of little situations that distract you. This leads to procrastination, overconfidence, or \u201eI'll look into everything\u201d.<\/p>\n\n\n\n<p>Here, we do two things.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">1) Decision categories<\/h3>\n\n\n\n<p>Split the decisions in two:<\/p>\n\n\n\n<p><strong>Type A: an easy-to-fix decision<\/strong><br>A quick decision is needed here, followed by a check.<\/p>\n\n\n\n<p><strong>Type B: difficult to correct decision<\/strong><br>You need the extra round here, but only for this one.<\/p>\n\n\n\n<p>A <a href=\"https:\/\/coachlab.hu\/en\/blog\/leadership-power-coaching-solutions-for-leaders\/\" target=\"_blank\" data-type=\"post\" data-id=\"260630\" rel=\"noreferrer noopener\">coaching for new leaders<\/a> is useful because it helps you to know if you feel like a type B in everything. In reality, a good decision is often what it is:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>is born on time<\/li>\n\n\n\n<li>tolerable risk<\/li>\n\n\n\n<li>and have it checked back in two weeks<\/li>\n<\/ul>\n\n\n\n<p>It is worth saying this to the team.
